Introduction Leadership in its earliest definitions referred to notions such as “centralization of power,” “influence of one individual on its followers” and even “leader and follower.” However, in the twenty-first century, it is not uncommon to see organizations utilizing teams to lead and embracing leadership of those teams through processes. Many organizations have adopted the team leadership approach in order to meet the constantly changes and complex demands of their clientele. Now more than ever, the acronym T.E.A.M (Together Everyone Achieves More) has relevance as there has been a shift from a hierarchy to a heterarchy approach, where there is a lateral decision-making rather than vertical decision-making. What they found was what makes the US Kitty Hawk’s 5,000 member crew work together was not much different than the characteristics of the 1966 Notre Dame National championship team (Larson & LaFasto, 1989). As a result of this study, they were able to identify eight characteristics of effective teams that can be found in their book titled, Teamwork: What Must Go Right/What Can Go Wrong.
Theory Definition and Characteristics The team leadership theory is built on the foundation of the eight characteristics of effective teams. Larson and LaFasto developed an assessment tool called the Team Excellence Survey that contained 40 questions that were aimed to determine a team’s performance based on the criteria associated with the eight characteristics of team effectiveness (Northouse, 2016). The eight characteristics are as follows: (a) Clear, elevating goal, (b) Results-driven structure, (c) Competent team members, (d) Unified commitment, (e) Collaborative climate, (f) Standards of excellence, (g) External support and recognition, and (h) Principled leadership. Subsequent research by Larson and LaFasto led them to develop a 42-item questionnaire that focused on leadership criterion called The Collaborative Team Leader Instrument (Northouse 2016). At the ‘Forming’ stage of team development individual roles and responsibilities are unclear and each member of the team is concerned to avoid conflict with each other. From this point the team will go through the ‘Storming’ phase which is when they start to conflict as individuals put forward ideas which will be challenged by others in a bid to gain power and position over others. During the group work in the course it was apparent that a few traits stood out that would help a leader effectively lead the team. First, the leader must understand the project and be able to communicate that to the team members to improve commitment and ensure quality. Second, the team should have common goals as we set forth in our team charter. This provides measurable metrics which will help identify if the team is effective. Third, accountability is a priority from the very beginning. Everyone needs to know their part and the consequences if they are unable to meet the expectations set out by the group. Lastly, the leader must be able to create an environment of open communication to enable team members to give and receive feedback that will enhance the quality of the project.
The selection of a team leader is of key decision that can have a great impact on the overall success of a team. A good team leader should be able to build and maintain team morale, instilling confidence and trusting in other team members allowing them to work together to achieve the teams goals (Llopis, 2014). The ability to understand the stages of a team and provide the guidance to all members is essential. The stages of forming, storming, norming, performing and adjourning (Abudi, 2010) are a helpful framework for recognizing patterns during team conversations and the understanding that team development may not always be linear. The aptitude to walk the team through these stages and ensuring they understand the development of the team and why things are happening in certain ways is an important part of the self evaluation process. Having ways to identify when certain behavioral patterns are occurring and a way to then cause changes to the team behavior can help the team maximize its productivity.
An effective and productive team doesn't just happen. It requires structures, support and processes that encourage development. Team building happens over time. When building and developing a cohesive, effective and productive team you need to determine how your team fits and the roles they play in the organisation. Does anything need to be changed? At Grinnell Regional Medical Center (GRMC), there are a variety of teams that make up the organization which includes the hospital and outpatient affiliated clinics. Due to the diversity of healthcare services that are provided at GRMC, a team leadership approach is essential to the success of the organization. According to Northouse (2016), leadership is “a process whereby an individual influences a group of individuals to achieve a common goal” (p. 6). The group assessment in this unit put together four motivated members that wanted to create quality work. Interestingly, it also included for the first time, in my many team assessments, an additional strong-minded member that wished to lead the group. Sousa & van Dierendonck (2015, p. 15) propose, that sharing leadership duties requires humility from the group leaders to allow others to take responsibility for the task whilst remaining willing to step in and lead when needed. DuBrin (2016, p.27) further states that good team members have the courage to challenge the direction the task is taking and therefore showing leadership within the group. This was an important learning activity for myself as I moved from initial apprehension of joint leadership, to increasingly appreciating the strengths of other team members and the value this added.
